The Hidden Chaos Holding Back Your Contracting Business (And How to Stop It)
You know that dashboard in front of you when you get in a car and start driving it around? One of the things you're looking at, obviously, is the speedometer, odometer, the fuel gauge—those sorts of things. But it’s also those lights, those warning lights that can come up and let you know what the performance of the car is doing. And so in business, we have a dashboard. We operate via dashboard. And with that dashboard, there are also some warning lights—some yellow lights, some red lights—that we can look for. Hey, it’s Scott Beebe with Business On Purpose. I wanted to walk you, as a business owner, through just a couple of red flags that you can begin to look for. Not to be obsessed about, but to simply understand as warning signs. Now, we do something in our business that we actually took from a book I read years ago called American Icon. It was the story of Alan Mulally, the guy who came from Boeing and descended into Ford and essentially helped Ford resurrect what they were in—about a $12 billion hole—back near the 2007–2008 time frame. One of the things he did was incorporate this idea of green, yellow, and reds into their system. So I want to talk about some of the reds that I think could be helpful for you as a business owner as you begin to sort of audit where you’re at as a business. You often feel like your week is a constant whirlwind of just putting out fires. You’re putting on the fire suit, putting out these little fires, and they always seem to pop up. You feel like you’re drowning in emails, spending hours every day just trying to keep up and spinning. (I actually outsourced my email about three months ago, by the way.) Those are telltale signs that your business might be running on very thin ice, on low fuel—and you’re running on chaos rather than a well-oiled system. Too many of our businesses are actually leveraging the wrong fuel. Instead of leveraging the fuel of vision, mission, values, repetition, predictability, and meaning—we’re leveraging the fuel of chaos. So I want you to consider your team’s performance and morale. If your team members seem confused or you’re receiving poor performance reviews and negative feedback, it’s time to start evaluating your process. We actually do a healthy owner assessment and a healthy team member assessment every year for each of our clients. This sort of gives these yellow or red flags—or in some cases, green flags—so you can understand what’s working. Even if you’re conducting surveys, the results might be pointing to some underlying issues in your organizational structure that you need to be aware of. Those are red flags to be looking for. Another red flag to watch out for is the absence of regular, agenda-driven leadership meetings or team meetings. These are essential for keeping everyone aligned and focused on your company’s goals. If you find your production meetings are starting to drag on for two and three hours, that is a clear red flag. You’ve got to be looking at that. So, if you’re not having meetings on a regular basis—Scott, what do you mean by regular? Let’s start with weekly. If you’re not having meetings weekly, that could be a red flag. If those meetings are going beyond one hour, that could be a red flag. And in many cases, it is a red flag. Those meetings need an overhaul. “Scott, we need more than an hour.” No, you don’t. If you can’t get it done in an hour, what about those decisions we have to make? Well, usually those decisions are between two or three people in the meeting. So identify the situation, have them write it down, and let them go on a one-off. That should not take more than five, ten, fifteen minutes. If they need longer than that, that’s a workshop to begin to work on separately. Another red flag: missing schedules and falling behind on bill payments. These are serious symptoms of a disorganized business. If you find yourself in a position of robbing Peter to pay Paul—in other words, shuffling money around to cover immediate expenses—you are treading on very thin ice. In fact, you are running on pure chaos at that point. That practice of robbing Peter to pay Paul, while sometimes necessary in very dire circumstances, is quite unsustainable, risky, and sometimes illegal in the long run. All of those are signs pointing to a chaotic system. You’re running on chaos fuel, and that system is really holding your business back. You’re going to start lurching just like a car that’s got bad gas in it. Without a solid framework in place, you’re going to continue to struggle with efficiency, productivity, and growth—all the things you want. So it’s time to step back, assess your current process, and implement systems that will bring order to chaos. Remember: a well-structured business is not just more profitable, it’s also far less stressful to run and far more satisfying for everyone involved. Hey, we can help you with all of this. Hate Conflict? 10 Ways To Confront Tough Situations
Well, there are some things that I love in life and there are some things that I want to avoid like the plague. Conflict is one of those. I am not one of those that looks to run into conflict. In fact, I would classify myself as pretty conflict averse. But I’ve had to learn over time that leadership requires these things to come out eventually. That doesn’t mean I’ve done them great. Actually, this picture you see—if you’re watching on video—I got from a buddy of mine, Rob Shreve. Don’t worry, audio listeners, I’ll walk through it. Rob has this book by John Maxwell, a leadership guy who talks about leadership principles. It’s a daily read, and today’s was especially interesting and helpful. I wanted to share it with some commentary on how to lean into conflict. Before we go through the list, I want to bring your attention to a study I went through earlier this year. It was specifically about men, but I think we can broaden it to leaders in general. There are three “biases” they mentioned: Move towards – having the bias to move toward a thing. Be responsible for – taking responsibility even if it’s not your fault. Depend on – learning to rely on others. We live in a culture, especially in the U.S., that celebrates independence. Independence isn’t wrong, but we are inherently dependent beings. It’s woven into who we are as humans. Learning how to depend on others is key. Right now, I’m depending on this list to help me move toward confrontation. Why? Because there’s a statement that says: As you endure divine discipline, remember that God is treating you as His own children. Who ever heard of a child who is never disciplined by its father? If you’re not disciplined, as He does all of His children, it means you’re illegitimate and not really His children at all. Discipline can actually show care, concern, and legitimacy when offered thoughtfully. Here’s the list from Maxwell, with my thoughts: 1. Confront ASAP. This goes back to the leadership bias of moving towards. Last week I noticed a situation that came to a head, and I decided to address it the next day. The longer you let it fester, the worse it gets. 2. Address the wrong action, not the person. Focus on the task or action that was wrong, not on labeling the person. This allows both of you to look at the issue together instead of turning it into a personal attack. 3. Confront only what the person can change. Sometimes people say they can’t change something, but often they can. Look at the heart and mindset. Some core wiring may not be alterable, but most issues of the heart can change. 4. Give the person the benefit of the doubt. Ask yourself: If I let this person go, would they be surprised? That question often reveals whether you’ve done everything to equip them to succeed. 5. Be specific. Be careful here—too many examples can give the other person a way to deflect or create chaos. Stay focused on what matters. 6. Avoid sarcasm. I love sarcasm, but it’s rarely helpful. It often makes the other person feel worse, even if it gets a laugh. The root of the word “sarcasm” comes from the Greek sarx (flesh) and means “to tear flesh.” It’s the use of irony to mock or convey contempt. 7. Avoid words like “always” and “never.” It’s rarely true that something happens always or never. Be thoughtful with words—they can light things on fire if we’re not careful. 8. If appropriate, tell the person how you feel about what was done wrong. Saying “I feel” or “I see” communicates perspective, even if it’s not the absolute truth. 9. Give the person a game plan to fix the problem. Even better—work together to create it, but get buy-in first. 10. Affirm them as a person and as a friend. Remind them you appreciate them and that a mistake in a task doesn’t diminish their value or contribution. I found this list to be a helpful tool. A pastor once said, “I don’t ever want to be convicted of not moving towards a situation. Even if I’m wrong, I want to be convicted of moving toward it.” I’ve started telling my wife, “I think I’m going to lean into this, but there’s a 50/50 chance I might be wrong.” So, go through this list and ask yourself: Which of these areas do I struggle with most? Do I move toward issues or avoid them? Do I use sarcasm? The goal is to confront in a way that builds up, not tears down. Most of the businesses we work with have less than 100 employees. In fact, if you were to do a bell curve, you'd see that most of our clients fall somewhere between five and 50 employees in that sweet spot. So we tend to give a lot of examples. The majority of our clients are in the contracting space or the AEC space—architecture, engineering, contracting—or industries that support those. It’s a privilege to work with them. Within that, what we typically run into is not a lack of ideas or concepts, but a mindset barrier—that tends to be the rub—that keeps them from being liberated from chaos and making time for what matters most. Recently, I shared examples from American Paving Designs, clients of ours for years. I told you about how they had that systems mindset—whatever task they do, they document it, capture it, and record it like it's the last time they'll ever do it. Their approach to training and information management showcases the power of a growth mindset in action. By creating training videos their team can access and rewind as needed, they've implemented a system that saves time, reduces frustration, and empowers their team. That is the ultimate task and indication of a good leader: equipping the team. This method benefits both new employees seeking information for the first time and experienced staff who would otherwise answer the same questions repeatedly. How many times have we heard clients say, "How do I get people to stop knocking on my door asking to pick my brain?" One of the biggest barriers isn’t ideas or opportunities—it’s mindset. Their commitment to systematizing knowledge reflects a mindset shift crucial to growing businesses. What holds people back from systematizing isn’t usually skill—it’s mindset. Carol Dweck explains in her great book Mindset that a fixed mindset—locked up and padlocked—can hold you back and trap your business in chaos. A growth mindset, on the other hand, opens up continuous improvement, or what we call RPM: repetition, predictability, meaning—and also efficiency. With a growth mindset, you can begin to intentionally and systematically map out your business processes. Why? Not because you're a robot or obsessed, but because you want to equip others. This isn’t just about process—it's about creating an environment of equipment where continuous, relentless learning (one of our five core values) and improvement are prioritized. You might be thinking, “But I'm not a systems person—that's not who I am.” Well, if that’s the case, you have two options: push yourself to learn and develop the skills, or find people who excel in that area to help you. Either way, you must shift your mindset to understand the power of systematizing so that you can equip others. What’s the purpose? To equip others. Why? So you and they can be liberated from chaos and make time for what matters most—not just leisure time, but meaningful work time, too. As a leader, your role is to provide the vision, mission, values, culture, resources, and support necessary to build and refine systems over time. Isn't it interesting how quickly I rattled those off—vision, mission, values, culture, resources, support? That takes a lot of time. I recently mapped out every element that needs to be trained in our business—not including the coaching task—and I’m already at 150. Creating effective systems isn’t a one-time or one-module task. It’s an ongoing effort to build, manage, and sharpen your tools. Continuous improvement is what separates businesses that thrive from those that merely survive—or worse, leave you stuck with a business run by a boss you hate and a job you don’t like. By embracing a growth mindset and committing to systematization, you're setting your business up for long-term success—not just financially, but in solving today's problems and building a framework for tomorrow's challenges. Master Process Roadmap: Streamlining Operations for Unstoppable Efficiency On One Sheet Of Paper
We've been liberating owners from chaos for a little over 10 years now at the time of this recording. When you look back at the history or sort of the anthology of what we've seen built in these tools in the Business On Purpose Operating System, we've realized that one of the core tools is something that we call the Master Process Roadmap. If you look at it, there’s a core question that many owners ask, and that is, “What happens to the business if something happens to me?” Well, if you've got your Master Process Roadmap in place, then you've got something that the business can continue to operate on long after you're doing something else. And that’s not necessarily the goal—but if something does happen, then you’ve got things in place. Hey, it’s Scott Beebe with Business On Purpose. Super excited to walk you through this core tool in the BOP methodology and the Business On Purpose Operating System. You can go check us out at businessonpurpose.com. So how do we streamline the operations to boost efficiency, increase employee satisfaction, and also give us confidence in how the business is going to operate? I want to tell you a story about some dear friends of ours—clients of ours as well—American Paving Design. They offer an excellent example of how to go after process clarity through their commitment to the Master Process Roadmap. Having this single-page document—and when I say a single-page document, I’m talking about an electronic version, of course—is paramount for successfully organizing your business. It holds all of the processes required for delivering your product or your service, but all on one sheet of paper. APD’s approach involved a comprehensive brain dump exercise. We sat down and categorized the processes into the four core systems: marketing, sales, operations, and administration. That initial step allowed them to identify all their procedural names. They didn’t dive into how each individual process works—they just named the processes. And even in that, it was sort of a cathartic experience to get these things out of their head. They felt good just seeing them on a document. Over the course of a couple of years, they began to systematically walk and document 300 processes, creating a very robust operational framework. What’s particularly noteworthy about American Paving Design’s approach is its use of video documentation. By leveraging screen capture technology or even just an iPhone, they’ve created visual guides for a wide range of tasks. This method is especially effective because it allows for clear, step-by-step demonstrations that might be difficult to explain if they were just written down. It catches some of the nuance. The benefits of such extensive documentation are significant. Team members—whether out in the field or in the office—can easily access these guides or process documents whenever they need to. It’s a self-service methodology that reduces the need for constant questions and interruptions. For instance, instead of asking Nicole how to run payroll every time, an employee can just watch the relevant video guide. And Tim, the owner, has confidence that it’s being done right. The system saves time and empowers employees. To me, that’s one of the biggest features of this—the ability to empower someone else. Delegation is an incredible opportunity to show compassion, empathy, and trust in other people. When we have these documentation systems in place, we empower others to find solutions independently. Not only do they have a running start because of the process, but they can also innovate on a process that’s already been done. When they have confidence in knowing what to do, it reduces the reliance on key personnel for routine tasks and frees them up to focus on more strategic work. It ensures consistency in how tasks are performed across the organization, leading to higher-quality output and fewer errors. By investing in process documentation, American Paving Design has created a valuable resource that supports ongoing training. It helps new employees get up to speed quickly and serves as a reference for all team members. That form of knowledge management can significantly improve operational efficiency and employee satisfaction as staff feel far more confident and capable in their roles. You're giving them courage—you're literally sharing courage—when you share these processes with them. While creating such an extensive library can take time and effort, the long-term benefits in terms of efficiency, consistency, and employee empowerment make it a worthwhile investment. Just follow the systems mindset. You don’t have to lock yourself away in a library for a week to do this. All you need to do is sit down, and for the next thing you do—document it. Capture it like it’s the last time you’ll ever do it. That’s what we call the systems mindset: the next task you do, video it, document it, record it like it’s the last time you’ll ever do it. Every Business Owners Can Grow Using These Five Simple Tools
Recently, Ashley and I have had the privilege of meeting with some young couples and talking to them as they're just coming into marriage or preparing to be married. They often ask us a variety of questions, as you would expect from anyone talking to a couple who’s been married for a while. One of the big issues that consistently comes up early in marriage—and continues to show up later—is the issue of money. That’s been true in our marriage as well. It makes sense that money and finances are also a very real issue for business owners, especially those who are married and both spouses work in the business. So let’s have that discussion. I think it’s really helpful, and I want to drill it down to one financial dashboard that can bring clarity. Because that’s our ultimate goal—to liberate you from chaos and make time for what matters most. By the way, my name is Scott Beebe. If we haven’t met yet, I’m part of the Business On Purpose team. A lot of times we meet people who say, “Hey, I’ve got a vision for what I want to do.” Great! We help you write that down. We’ve got a vision story framework that does that well. One of the next steps is to build out your financial dashboard. This involves subdividing your cash accounts and will help you gain a much clearer picture of your actual financial health. Instead of lumping everything into one, two, or three bank accounts, it requires about six or more. Now, I know that sounds hard, but I promise it’s not. Once we do that, we can begin to isolate the cash in your business and start tracking different aspects of your finances. By breaking your finances into categories, you can more easily monitor the flow of cash. We like to say “flow of cash” instead of just “cash flow,” because for many, that term brings to mind complex reports. This method also allows you to allocate resources effectively and make informed decisions—because now you can actually see where the cash goes. It's kind of like Dave Ramsey for business. Having that level of monetary organization lets you track progress toward any kind of goals—generosity goals, profit goals, reinvestment goals, and more. You can adjust your strategy as needed. Visioning and financial planning is not a one-time event. (And when I say financial planning, I don’t mean what a financial planner does—I mean you allocating cash to plan the future of your business.) It’s something we must regularly revisit and refine as the business grows and evolves. So, what can you do first? Start with a simple spreadsheet to track your cash balance every single week. You might ask, “Can we do this in QuickBooks or Xero?” Theoretically, yes. But you usually won’t—and it serves as a great discipline to do it manually. That foundational step of a spreadsheet allows you to create a realistic budget for the year ahead. Look at your existing profit and loss statements and chart of accounts. If you don’t know where to start, look at last year’s P&L. That’s a great starting point. Don’t worry about being precise with your budget at first. Budgeting is more of an art than a science. Once you’ve got your vision statement and a basic financial dashboard in place, it’s time to build out your organizational structure. So now you’ve got a vision and a financial dashboard—now build an organizational structure to know who’s going to handle the financial “fuel” driving the business forward. Think of this like creating a skeleton for your business, similar to the human body. Instead of focusing on specific individual names, focus on the roles. We say “role first, people agnostic.” This lets you structure your business based on responsibilities instead of personalities. Next, identify and map out each process required to run your business. You’ve got a vision, a simple dashboard, subdivided bank accounts, and a consistent snapshot of those accounts. Now you can create an org chart to know who’s doing what—and then define what they’re doing. These processes fall into four core systems: marketing, sales, operations, and admin. List the processes under each of these categories. You don’t need detail yet—just broad items like “website,” “social media,” or “outbound calls.” This gives you an overview of your operations. Once that’s in place, you can map out your company culture using what we call the “Anchor.” You’ve got your vision, your cash tracking, your roles, and your processes. But how do you build culture into that? Use the Anchor. Create another spreadsheet. List the weeks of the year across the top and your cultural elements along the left-hand side. These could include team meetings, performance reviews, birthday celebrations, anniversary celebrations, training schedules, and more. Then plot these cultural events across the calendar. Assign one person to manage the Anchor and you’ll have a visual representation of your business’s RPM culture—Repetition, Predictability, and Meaning. It’s about creating a framework. It doesn’t have to be perfect from the start. The goal is to have these pieces in place and work them with consistency. As you implement these steps, you’ll gain a much clearer picture of your business’s structure, finances, and culture. It allows you to make better decisions and build a stronger foundation for growth. So we started with money—realizing that money is just fuel. It’s a tool to pursue your vision, build clarity around your structure, understand your processes, and foster your culture using simple, actionable tools. If you don’t know where to start, here are five good tools to begin with: Vision Story – Lay out where you’re going. Financial Dashboard – Track your cash. Organizational Structure – Clarify roles and responsibilities. Processes – Know what needs to be done. Anchor – Build and maintain your culture. That’s the glue that holds everything together. So just like those young couples ask, “Where do we start with money?” I’ve just walked you through five simple tools to start building intentionality into your business. Why? 8 Categories To Business Clarity
We have the opportunity to be out in front of business owners and with business owners a lot—both in our speaking and our coaching. One of the things we hear over and over again is the sense that people just don't want to work, or that they're not willing to do the things we need them to do. Or, “It's just easier if I do it myself,” right? Well, the reality is a lack of clarity leads to confusion. So, at least from an owner's perspective, we can do our part in bringing the clarity. Hey, it's Scott Beebe with Business On Purpose. It's time to be liberated from chaos—to make time for what matters most. Make sure to check out the Dickey and Donnie podcast on the Business On Purpose channel. Let’s explore the concept of creating clarity to combat chaos in your business. See, when you try to do everything yourself, confusion usually follows. And that confusion is where chaos thrives—imagine it as a breeding ground for chaos. You might find yourself at the end of a workday wondering, “Where did all the time go?” and feel like you’ve accomplished very little. Instead of trying to handle everything on your own, we need to consider delegating and training—empowering other people. This enhances understanding and starts to free up your time for the things that really matter. But how do you begin to establish a chaos-free business environment that sets the soil so that clarity can thrive? First up, there's a process rooted in ancient wisdom. Thousands of years ago, it was written: Write the vision down so that those who read it may run. And it continues: Wait for its appointed time, for it surely will come. If you believe in the power of a clear vision—and you really should, because vision has been around for centuries and millennia—then you can start to outline some categories. Here’s how to think of vision: 1. Time Duration: Define how far into the future your vision extends. A good starting point is typically around 36 months, or three years. 2. Family and Personal Freedom: You might be thinking, “Scott, I thought this was a business vision.” It is. But a business vision disconnected from your personal life isn’t a true vision—it becomes fragmented. So, describe what you want for your family and yourself by the end of that time frame. Be specific about your ideal lifestyle, generosity initiatives, travel plans, and how you envision spending your time. 3. Your Ideal Week: Define your perfect week with a weekly schedule. Of course, life isn’t perfect, but we can design it intentionally. As Annie Dillard put it: A schedule defends from chaos and whim. It’s a net for catching days. A scaffolding on which a worker can stand and labor with both hands at different sections of time. She continues: A schedule is a mock-up of reason and order. It’s willed and faked—and so brought into being. 4. Financial Goals: Articulate the financial goals needed to support the family and freedom objectives. Start by determining the profit you need to extract from the business, then work backward to figure out the revenue required to meet that goal. 5. Products and Services: Identify what products and services you need to offer to generate that revenue. Ask: What do these offerings need to look like to hit your desired profit margin? Analyze your current offerings and consider opportunities for improvement. You might need to add or remove certain services. 6. Team: With your products and services defined, now consider the team needed to deliver them effectively. This might involve evaluating your current team's strengths and weaknesses, identifying skill gaps, or planning for future hires and training. 7. Ideal and Non-Ideal Clients: Think about the customers your business serves best—and those it doesn’t. Your team will naturally want to serve some clients and avoid others. Be proactive in articulating both your ideal and non-ideal clients. 8. Company Culture: Culture is actually a biology term that we’ve borrowed for business. Consider the kind of culture you want to foster—whatever ingredients you feed into it, that’s what will grow. Imagine overhearing a client talking about your company in a restaurant. What would you want them to say? Write down those phrases to serve as guiding principles for your culture. When you articulate your vision—literally write it down—across these eight categories, you create a roadmap for your business and personal growth. That transparency and even vulnerability helps dispel confusion and lays a strong foundation for an organized, efficient business environment. There’s a well-known proverb that reminds us: Where there is no vision, people scatter. There are different versions of this idea, but we can also assume that where there is clarity of vision, people begin to gather. How To Delegate So You Focus On Your Best Use Of Time
If you go way back thousands of years, you can actually read a historical account of a guy named Bezalel. In this account, it says that God gave him a skill—the ability to build, to create craftsmanship in all sorts of crafts, and also to teach. At Business On Purpose, we are firmly convinced that God has given each of us a capability—or multiple capabilities—to do certain things. But within that, we also lack capabilities in other areas. Yet as business owners, we often spend a lot of time doing things that drain energy from our souls. What we want to do is help you focus on your narrow brilliance so you can be liberated from chaos and make time for what matters most. Hey, it’s Scott PB with Business On Purpose. Now, let’s talk about how to build a chaos-free operating system so that we business owners and key leaders can focus on what gives us energy and is the highest and best use of our time. A lack of documented process can lead to chaos. When processes exist only in our heads, we create bottlenecks that limit our team’s ability to function efficiently and independently. That leads to the common refrain: “Nobody does it like I do” or “It’s just easier if I do it myself.” While that might feel true short-term, it’s a recipe for long-term inefficiency and stunted growth. Clarity is what your team craves. I want to repeat that—clarity is what your team craves, regardless of generation: Gen Zers, Millennials, Xers, Boomers—it doesn’t matter. Clarity combats chaos in your operations. When you document your processes—through video, audio, or written templates—you provide your team with tools to perform consistently and confidently. Clarity not only boosts efficiency but also improves job satisfaction and retention among the team members you actually want to keep. As a business owner, you must recognize the true value of your time. Grab a pen and paper—research shows the average business owner's time is worth at least $200/hour. That means when you handle tasks that could be delegated, you’re costing your business money. For example, if you’re going to the bank or processing payroll—jobs that someone earning $20–$30/hour can do—you’re losing $170–$180 of value every hour. That’s why well-documented processes are so important. When you share your methods, you create opportunities to delegate to more cost-effective labor. It saves money, lets others contribute, and frees your time for high-value activities. Just recently, I recorded five or six processes on video—hit record, explained what I was doing, stopped the recording, and uploaded it to a folder linked to a process doc. Now, our implementation assistant uses it over and over again. That’s how we create scalable systems. As your business grows, you can onboard new team members thoughtfully and maintain consistency. Scalability is essential for sustainable growth and helps reduce the chaos that usually comes with expansion. The goal isn’t to remove yourself completely from operations, but to strategically spend your time where it adds the most value. By documenting and training others in your processes—and consistently following up—you’ll build a more efficient, profitable, and less chaotic business. You’ll leverage your expertise and spend time in your narrow brilliance while empowering your team to handle the day-to-day tasks that energize them, even if they drain you. How To Retain Your Best Talent
In preparing for this recording, it just gave me a total PTSD flashback to the pandemic. And we had the Great Resignation. Oh, my goodness. At the time of this recording, it’s 2025. I was just thinking about that, and I was also thinking about this idea that once we find a great teammate—a great team member—we want so badly to keep them. I think about the NCAA collegiate coaches right now and what they're having to do, working so hard not just to find new talent, but to keep the talent they already have. It's so easy for these players to go back and forth. So let's talk about this idea of retention in your business so that you can make sure to retain the right talent—the talent that is really offering a lot of value not only to the business and the mission itself, but also to the actual team members. They're finding joy in their work. So let's see if we can liberate you from chaos by helping you retain the right talent. It's Scott Beebe with Business On Purpose again. We've got a lot of people listening to it. Super fun. Alright, let's talk about retention. To retain talent, you've got to learn to invest time in deep, meaningful conversations. Now, I realize I've just lost a lot of you. Some of you might just turn this podcast off because you're thinking, That is not within my wheelhouse. Listen—people crave attention. You do, too. I do, too. We crave connection. When we feel disconnected, we're likely to go look somewhere else, no matter how rewarding the work itself might be. You might go, Well, this is my ideal job. Yeah, but it's not my ideal culture. So one effective way to foster connection is through what we call the Big 5 Feedback Loop. It's a concept you've heard me mention before on this podcast, and it's inspired by the Big Five safari animals in Africa. And to be honest, I don’t really remember what they are—I’m sure there’s probably a lion and a giraffe and an elephant or something like that—but you can look them up. The Big 5 Feedback Loop consists of five elements that are crucial for small business success. Just imagine a loop with five points on it. 1. Team Meeting This is a weekly, one-hour gathering led by a leader with a set agenda. It’s not new—but it’s intentional. One hour, agenda-driven, leader-led. During this meeting, you celebrate big wins, review what we call the "anchor" (the essential culture-building elements in your business), do training, give handbook reminders, celebrate birthdays and anniversaries, and review the upcoming 4, 8, 12, and 16-week calendar. Most people forget to do all that because we get too busy talking about daily tasks and sales. You also discuss your 12-week goals—three quarterly objectives—and you touch briefly on each business system (Marketing, Sales, Operations, Admin) at a high level. This is NOT the time for project-level problem solving. That comes later. 2. Departmental Meetings These are weekly, one-hour sessions focused on specific business systems or departments—Marketing, Sales, Ops, Admin. If you need to combine Marketing and Sales because you’re small, that’s okay. These meetings dive into repetitive elements and results. In your Operations meeting, for instance, this is where you talk job-by-job and get into production details. But this is the only place to do that. 3. Executive Meeting This meeting is for your high-level leadership team. Even in a small business, it's valuable to zoom out and take a bird’s-eye view of things once or twice a month. You talk about strategy, big-picture issues, and alignment. 4. One-on-One Check-ins These are short, 15-minute meetings with each team member, ideally once or twice a month. They follow a five-question format: What big win do you have from this month? What are you seeing and thinking right now? What blind spots do I have? What do you need from me? Here’s what I see and what I need from you. (Note: The fifth one is a statement, not a question—this is where you provide feedback.) 5. Annual Performance Review This happens once or twice a year. What makes it work is that it’s two-way. Half the review is your evaluation of the team member, and the other half is their self-assessment. You can use the same set of questions for both, usually delivered in a form ahead of the meeting. If you'll implement the Big 5 Feedback Loop—Team Meetings, Departmental Meetings, Executive Meetings, One-on-One Check-ins, and Annual Reviews—you create multiple intentional touchpoints for communication and connection. When you do that, you build a strong, engaged team that feels valued and understood. And when people feel seen and heard, retention becomes less of a challenge. Yes, there will always be challenges—we’re working with people, after all—but you can reduce turnover, increase trust, and ultimately improve your business performance. How To Budget Your Time Like You (Should) Budget Your Money
When we first meet business owners, it's kind of like anything else. We try to make ourselves look better than we typically are doing. And so we tell some stories that may or may not be true. In that process of getting to know business owners, we realize that there's a lot underneath the surface that we want to be able to explore—to see, ultimately, for one purpose: to liberate them from chaos and make time for what matters most. We're not impressed by storytelling much anymore because we've heard so many stories. By the time we peel back the curtain, we realize, "Oh, you're just like everybody else." And now we can get to work. Once we realize that, we can really get to work and take the sheen off. I want to explore something that we hear a lot from business owners when they first tell us everything’s rosy, everything’s good. And then we realize, “I’m not the best communicator. I really kind of stink at it.” Not only that, but my time starts to go away because I feel like I’m having to recommunicate over and over again. Hey, it’s Scott Beebe with Business On Purpose. Two of the coaches at Business On Purpose, who I have the privilege of working with, have a really great show. Dickie and Donnie—that’s not their real names, but you’ll get it the more you listen. Let’s explore the concept of retention in the Big Five Feedback Loop Models. We want to guard our time like we guard our money. How do we do that? Let’s root this conversation in communication. It’s often a challenge in business owners' lives, and many owners find themselves in a constant state of reaction. They’re waking up to chaos, spending their days as little firefighters—putting out fires, throwing Hail Marys, and juggling multiple tasks simultaneously. There’s a mindset shift that’s necessary to address that challenge. One of the key strategies is implementing what we call an ideal weekly schedule. We want to be great communicators, great budgeters, great job costers, and inventory takers—we want to do really well in the day-to-day tasks of business. But too many times we look up at 6 p.m. and say, “I got nothing done today.” The ideal weekly schedule involves working your week in time blocks. Kind of like Tetris. Remember that game? You got little blocks and you try to fit them in. That’s what the ideal weekly schedule looks like. It recognizes that time—not money—is your most valuable asset. You can make more money. You can’t make more time. Dietrich Bonhoeffer called time irrevocable. So why not manage it as carefully as your money? Think of your week as a budget of time slots that you allocate to specific tasks. Need time for estimating, sales, outreach, marketing? Then schedule it. Expecting client calls? Set aside time for those, too. The key is to predetermine these time buckets instead of letting others dictate your schedule. If you don’t, someone else will—me, anybody else. You might think you need to be available whenever a client calls. That’s a red flag. Firefighters and police officers are trained to respond in emergencies. That’s not your role. The moment someone else is in charge of your time, you’ve lost control. I’ve heard it said that email is someone else’s agenda for your day. Do you know the average person spends over three hours a day on email? The same goes for text messages and phone calls. When you feel like you need to be constantly available, ask yourself: is it truly necessary—or is it your ego needing validation? Here’s what’s likely happening: you’re suffering from a disease we’ve diagnosed called LLVD—Latest Loudest Voice Disease. Sounds gross, right? But it’s real. I’ll go deeper into that in a future podcast, but for now, bookmark that term. If you heard it and thought, “Yep, that’s me,” then it’s time to step back and reassess. Remember this: your time is your time, and your calendar should reflect that. Some of you might be thinking, “No, it’s not.” But yes, it is. We can go back and forth, but it’s still your time. You can do something else with it. There may be consequences, but it’s still yours. Until you believe that, you’re not in a position to effectively schedule and manage your day. In a future podcast, I’ll share a quote by Annie Dillard: “How we spend our days is, of course, how we spend our lives.” You may argue that you need to be available for vendors, customers, or pressing matters. That’s fair. But you can still meet those needs within a structured schedule. The goal is to take control of your time and use it intentionally, not reactively. Implementing this blocked schedule approach helps you create a more organized, efficient, and less stressful work environment. It allows you to focus on what matters, avoid interruptions, and ultimately improve productivity and work-life balance. I recently read a book by Dan Martell called Buy Back Your Time—great book. He talks about hiring an assistant to help free you up. After ten years in business, I realized I needed that. We’ve had people help before, but now we’ve brought on what we call an implementation assistant. For the first three months, their role is focused solely on me—getting things off my plate so I can do three primary things: coach my small group of clients, develop new tools (like a powerful operating system tool we’re building), and do storytelling—podcasts, speaking engagements, and events. Anything outside those three priorities pulls from my time, and I can’t get that time back. That’s why we brought in support. We now have three scheduled email check-ins daily: morning, midday, and afternoon. Notice: I’m not in my email all day. In fact, I’ve only checked it two or three times in the last four weeks. And today? It’s Monday, and I haven’t even looked. But I know it’ll be cleared by noon. Why? Because I value my time. How To Know If You Micro-Manage
Well, it's first thing here in the office. These are the times that, when I'm in town—we travel quite a bit for work—I like to be able to come in when it’s not super busy because you can actually get a lot of things done. But how do you know that you're not really tiptoeing around like a mouse, micromanaging everybody else that's coming in, and making them feel this pressure, like you're constantly looking over their shoulder? We have a tool called the Seesaw of Predictability I wanted to introduce you to. Hey, it's Scott Beebe with Business On Purpose. You want to make sure it’s on your radar—go listen to every episode. My kids are listening to it, a lot of our clients are listening to it, and many folks who are not yet clients are listening too. It’s a fascinating podcast. So let's talk about this issue of micromanagement. Understanding the fine line between what we call effective leadership on one hand, and micromanagement on the other, is essential for you as a business owner or key leader. That’s where the concept of the Seesaw of Predictability comes in. Just imagine a seesaw in your mind. It offers a simple but powerful way to gauge whether you’re leading effectively or slipping down that slope of micromanagement. To determine if you’re micromanaging, ask yourself a key question—probably good to write this down: Am I asking the right question at the right time? Stop there and really meditate on that. When either of those elements is out of balance, like a seesaw, you’re likely micromanaging. Let’s consider some scenarios. Scenario 1: Asking the wrong question at the right time. Imagine you’re in a team meeting and suddenly request sales figures from 11 years ago. While the timing might be appropriate since it’s during a meeting, the question is irrelevant to the current discussion and goals. It throws people off because it’s unexpected. Remember the RPMs of great leadership: Repetition, Predictability, and Meaning. Scenario 2: Asking the right question at the wrong time. Let’s say you need last week’s sales results. Perfectly reasonable request. However, if you text your team at 11:37 PM on a Friday demanding the information, you’ve crossed into micromanagement. Scenario 3: Asking the right question at the right time. You request last week’s sales results during this week’s sales meeting. That’s spot on. This demonstrates leadership and accountability—exactly what you should be aiming for. There’s a time to ask the appropriate question, and there’s a time not to. If you can maintain that balance—or what we like to call rhythm—you can lead your entire business with healthy leadership practices. The goal is to equip the team with the knowledge tools they need to handle recurring challenges. By the way, that’s a subtle definition of leadership: to equip people. Think of an empty toolbelt—you’re giving them tools, equipping them with knowledge and skills to handle recurring problems. Because even if we “solve” a problem, it doesn’t disappear forever—it often just retreats, only to reappear somewhere else. That’s how chaos works. And chaos won’t be fully defeated until much later in life. Additionally, you should proactively begin sharpening those tools, just like you’d sharpen a knife. Ashley and I like to cook meal kits at home. They ship you all the ingredients and make you feel like a chef. One of the first things I always do is sharpen the knife with that little post—whatever they call that. Similarly, part of leadership is proactively sharpening your tools through training and development. When you ask the right questions at the right time, it not only helps you avoid micromanagement but also empowers your team to perform at their best. How Does a Business Owner Lead Instead of Micro-Manage?
I've worked in and around plenty of people during my day, as I'm sure you have, that had the title of leader. And yet, the fruit of their work was a little suspect based on their title. In reality, we could call it micromanagement. But how do we know the difference? Hey, it's Scott Beebe with Business On Purpose. Let's talk about that briefly here for about four or five minutes. I think it'll be really helpful in understanding how you can motivate a team, a workforce, and keep those separate between leadership and micromanagement. Let's call it out when it is. Sometimes we just have weak moments and we get into that. But we want to be clear. Leadership is not an abstract concept; it's a practical skill—something you can hone that’s essential for success in any business. As a leader, your primary role is to equip your people with the knowledge and tools they need to handle ongoing challenges and then proactively sharpen those tools through what we call the RPMs of great leadership: Repetition, Predictability, and Meaning. It’s important to understand that many problems in business are actually cyclical. They're perennial. They don’t disappear—they resurface over and over again. You might punch chaos in the mouth, but it just goes off into the woods and comes out the other side, deceived and dressed up in another costume. Chaos is a constant threat. It’s an enemy. It hates you. And that chaos is a threat in any business and business environment. You might successfully fend it off temporarily, but eventually, it will return. Understanding that truth is key to effective leadership. Instead of hoping with your fingers crossed that problems are just going to vanish, a wise leader prepares their business to manage those recurring issues. Consider the example of a European soccer match. In fact, at the time of this recording, a champion was just crowned in the Premier League. The presence of stewards and security personnel at those events illustrates how these organizations equip themselves to handle predictable challenges. You’ll see them in little yellow coats all over the stadium. We actually went and visited a top-league match in Greece just last year, and we were amazed at the number of armed guards around. Why? Because they were anticipating predictable problems. Rather than attempting to eliminate rowdy behavior entirely, they developed systems and trained personnel to manage those situations as they arise. They realize people are going to be idiots at soccer games from time to time. The scenario translates well into our business communities. As a leader, your job is to outfit your team with the right tools and knowledge to tackle recurring problems. Think of it as filling an empty tool belt for each team member. You're not just providing the tools—you’re also teaching them how to use the tools and reminding them to keep those tools sharp and ready. Leadership, then, can be defined this way—ready? You may want to write this down: Leadership is the equipping of individuals with knowledge and tools to manage perennial problems, and the proactive sharpening of those tools. Notice we don’t use the word solve, but manage perennial problems, while also proactively sharpening those tools. It’s an ongoing cycle of RPM—preparation and improvement. Let me read it again: Leadership is the equipping of individuals with knowledge and tools to manage perennial problems and the proactive sharpening of those tools. For business owners, embracing this perspective can be super beneficial. Recognize that challenges will resurface and focus on building a team capable of managing those issues. Your role is to continually stock your team’s tool belts with the right resources and ensure they know how to use them. It’s important to distinguish this from micromanagement. Effective leadership empowers team members to handle problems independently using the tools and knowledge you’ve provided—assuming you’ve provided them. Micromanagement, on the other hand, involves excessive control and can hinder growth and efficiency. Usually, the person who leans toward micromanagement is the one who has never spent the time to get all the systems, processes, and methodology out of their head. Instead of laying it out and saying, “Hey, this is the ethos of the business we're building,” they try to ensure—and I’ve been guilty of this—that everything is done exactly their way, every time, 120%. In reality, we have a core value called 85/15. The business provides 85%, but we need you to fill in the gap of the 15%. That’s more leadership through RPMs: Repetition, Predictability, and Meaning. Should You Hire For Experience Or Potential?
We were in Dallas last week and had a number of people come up to us after our sessions, workshops, or keynotes asking a variety of questions. A lot of those questions were around employees—how to find them, recruit them, hire them, and retain them. One of the biggest subsets of questions we heard was: do we hire for experience or do we hire for potential? In other words, do we hire somebody who's expensive, has been in the business a long time, and theoretically knows what they're doing? Or do we hire someone who's a little green behind the ears—maybe not as heavy on the investment side, but who will require a lot of internal training? It's a great question, and one I want to tackle today. This is Scott Beebe with Business on Purpose. I'm super excited to be able to help liberate you from chaos and help you make time for the things that matter most. Hang tight until the end—I’ll give you a couple of resources I think will be really helpful for you. When you hire someone for your business, you have to understand that you're essentially entering into a relationship that’s somewhat like a marriage. There's a long-term aspect to it. It's not actually marriage, but you get what I'm saying. That underscores the importance of approaching hiring with clarity—but it doesn't stop there. The onboarding process is equally crucial for setting the right tone and expectations when bringing on a new person. To ensure a smooth transition for new team members, I recommend implementing a documented, checklist-based onboarding system. This system should be detailed and structured—breaking down the first four weeks (or even eight to twelve weeks) into specific time blocks. For example, you might have a plan for Week 1, Day 1, Hour 1, followed by Week 1, Day 1, Hour 2, and so on. Now lest you think this is silly—we actually have a new team member starting tomorrow. At the time of this recording, they'll be coming in at 7:30 AM, and we've got their entire day lined out—not just tomorrow, but the next four weeks. We’ve extended that level of detail so we can give them great clarity from day one. Regardless of whether you're hiring for experience or for potential, if you have that kind of meticulous plan, it communicates a couple of things up front. First, it shows that your business has established procedures and expectations, and that you expect them to follow them—because you do. Second, it demonstrates that your organization values transparency over chaos and provides a structured environment for success. And finally, it sets the expectation that once onboarded, your new team member should maintain that level of precision and organization in their own work—especially when dealing with others in the business. When it comes to talent acquisition, you have two main options. Let’s go back to that idea. You can pursue top-tier, experienced professionals, but be prepared for the associated cost, responsibilities, and investment. Hiring world-class talent often means you’re buying the whole field—in other words, you’re investing in the entire skill set and experience, which comes with a premium price tag, and sometimes, premium drama and the need for higher-level management. Alternatively, you can recruit individuals who may not have extensive experience but show a lot of potential—or have the right character. This can be effective if you’ve built a business with clear processes and systems. In that scenario, you’re relying on your well-structured culture to shape and develop these hires into top-performing team members over time. Both strategies have their merits. The choice depends on your business’s specific needs, your resources, your long-term goals, and your willingness as a leader. But whichever path you choose, remember that clarity in your procedures and expectations is key to successfully integrating new talent and fostering their growth within the organization. Now, just a little caveat—lest you think that if you're not highly structured but you bring in someone with experience, it’ll all work out—remember this: it's still a lack of clarity that you're bringing them into. So don’t expect their long-term experience to compensate for internal challenges. You’ve got to go back and invest in the purpose, people, process, and profit. Having Confidence In Finding New Hires: Hire For Experience or Potential?
All things in life have their chicken-and-egg debate—Which one came first? This is one of those situations that, in the world of business ownership, you're trying to figure out: Is it better to hire someone with great experience, or do you bring in someone younger and train them up? What do you do with that? We're going to be answering that, and I think it'll be really helpful. Also, I wanted to make you aware of the new Dickie and Donny Podcast. Make sure to check that out! At the end, I’ll also show you something that I think will be really helpful. But first: Do you really need world-class talent, or can you develop someone younger? There’s a common misconception that business owners must always seek out world-class talent, which usually means overpaying. But this overlooks an important reality: Exceptional talent often comes with its own set of baggage or challenges. When you hire a top performer, you’re not just managing their skills—you’re also managing their quirks, demands, and potential difficulties. This issue reminds me of a very old story about a treasure in a field. A man stumbled upon a hidden treasure while walking through a field. He was thrilled—he saw something no one else did. So he approached the landowner and offered to buy the entire field. The landowner, unaware of the treasure, agreed to sell what he thought was just ordinary land. The man got the treasure, but he also became responsible for the entire field. We often miss that part of the story. He now had to tend to and care for every aspect of that land—not just the part he initially wanted. The parable perfectly illustrates what happens when businesses pursue world-class talent. You might secure that exceptional individual, but you're also taking on everything that comes with them. It’s like buying the whole field just to get the treasure. So when you’re thinking about top-tier candidates, it’s best to conduct the hiring process—the one we’ve built and talked about in our Business Operating System—with caution and thoroughness. The goal is not just to hire the best talent, but the right person—someone who will contribute positively to your team and mission. How Labor Employees Find Value In 401k's, Direct Deposit, and Simple Savings Plans
Well, we sure do field a lot of questions from a lot of frustrated owners over our time. In fact, this coming week we'll be in Dallas speaking at a Build Expo, and I highly anticipate these questions will come up around this issue of employee engagement. How do I make employees feel valued? How do I make them feel engaged with what we're trying to do? And so we're going to talk about that. I'll give you a little tool and a resource I think will be helpful for you. I want to tell you a true story of how you can see engagement within employees and also value—how you can actually show them value. When Coastal Shores Landscaping took a closer look at their labor crews’ lives, they uncovered a significant financial issue that many of them were dealing with. See, these 20 to 25 crew members that they had at the time—have actually grown since then—many were cashing their paychecks at the local grocery store every single Friday. What seemed like a convenient option was actually costing these employees quite dearly. The company discovered that check cashing fees were adding up to a staggering amount—equivalent to about one week's salary, sometimes a little bit more per year, per employee. Of course, the problem doesn't stop there. Any one of those individual problems has recurring benefits or consequences. Having cash in hand on a weekend often led to impulsive spending and left little for savings or essential family needs. So they recognized the issue, and Coastal Shores made a strategic decision to implement a mandatory direct deposit policy for all employees starting that following October once they figured this out. This actually happened a few years ago, but this move was designed to address several key problems and provide multiple benefits to their employees. First, it gave employees the dignity of having their own bank accounts. The company brought a banker to their office to help set up those accounts for free for everyone. This simple step of just opening up an account on site opened up a world of financial services and opportunities that many had never experienced before. Second, it eliminated the temptation of having immediate cash on hand. We all know what happens with cash in our pockets. With money safely deposited in their accounts, employees would need to make a conscious decision to withdraw funds—hypothetically reducing impulsive spending. Third, the company introduced a Christmas savings program. They set up a designated account where employees could save a small amount each month for holiday gifts. This helped prevent the need for last-minute borrowing or credit card debt during a festive season—so you could go through the season and not have guilt on the backside of it. Coastal Shores didn’t stop there. They expanded their financial wellness program to include 401k accounts, allowing employees to start saving for their future. Among their field team—their labor crews—there is currently a 98% participation rate. This comprehensive approach to financial literacy became an integral part of the training program. Coastal Shores embodies the principle that life and business necessarily intersect. By investing in their employees’ overall well-being, they have created a workforce that's not only more skilled in their jobs but also more financially stable and satisfied in their personal lives. This serves as an excellent example of how companies can positively impact their employees’ lives beyond the workplace—creating a win-win situation for the business and its members. One Simple Strategy for Training Your Team
When you think about it, a military command and a sports team—what do those two things have in common when they're not either in a battle or playing a game? At the time of this recording, we're almost at the end of March Madness and these teams have been in training, training, training. Right? So military command—if they're not fighting a battle, they're training. If a sports team is not playing a game, they're training, they're preparing. And yet in business, when's the last time you actually proactively trained? I think it's why it leads us to have a strategy of throwing everybody to the wolves. I mentioned that in the last video, the last podcast that we did—we have this "throw them to the wolves" mentality. So what happens when your employees stop fighting wolves and start instead being trained? Hey, it's Scott Beebe with Business On Purpose. See, throwing employees into a new job without proper guidance means you're just setting them up for disaster. Not only does it waste their time and yours, but it also squanders the resources that your business has. When employees are left to fend for themselves—or fight the wolves on their own—they struggle to understand the role, the business culture, the necessary process. As a result, they often have very little time to actually do their job. It reminds me of a conversation I had with some dear friends of ours, Rob and Jessie Shrieve. They own Coastal Shores, a landscape business with both maintenance and construction divisions. We met for lunch—it was probably around 2016 or 2017—to discuss their company's challenges at the point. Coastal Shores employed two types of crews: maintenance crews and construction/enhancement crews. The maintenance crews primarily consisted of laborers earning around $17–21 an hour. Many of these workers had limited education, with some actually unable to read or write. The turnover rate for these positions was staggering—a little bit like a fast-food joint—often reaching 30 to 50% annually. Not quite fast food, but still pretty painful and very expensive. During our lunch, Rob asked me an incredibly pointed question. He said, “Scott, I understand implementing these strategies for our office team, but do we need to do all this stuff for our labor team as well? What you're suggesting in terms of creating clarity and training is expensive.” That was sort of his concern. My response was intentionally provocative: “Hey Rob, you will train them to the level that you value them. So you need to decide if you value your laborers as much as you value your office staff.” My words were admittedly a little harsh, but I wanted to challenge Rob’s perspective and remind him that all employees—regardless of their role—deserve respect and investment. It resonated with Rob and Jessie, who both have a genuine love for people. They took the message to heart and began implementing changes in the business. A couple of years later, they introduced what they called SALT Training. This was a program that alternated between technical skills and personal development. For example, one week might focus on irrigation setup, chemical application, or equipment maintenance. The fourth week, though, was dedicated to what they called “Life 101.” These were lessons designed to help employees grow both personally and professionally. The intentional approach to training demonstrated Coastal Shores’ commitment to valuing not just a certain type of employee, but all employees. By investing in both technical skills and personal development, they showed their workers they were more than just laborers—as many other companies saw them. They were valued members of the company. They were frontline members—the first point of contact with many customers. And they had amazing growth potential. So the Shrieves’ experience highlights an important lesson for all of us as business owners: When you invest in your employees at all levels, you create a more engaged, loyal, and productive workforce. This not only benefits the individuals, but also contributes to the overall success and growth of the business.
